Menganalisa Kondisi Kamar Operasi Rumah Sakit dengan Menggunakan Metode Business Model Canvas

Pagi itu, suara sepatu dokter bersahutan di lorong Rumah Sakit Mitra Sehat, sebuah RS tipe B di kota padat penduduk. Di balik ketenangan façade-nya, tersimpan satu masalah besar yang telah lama terpendam: efisiensi kamar operasi yang buruk.

Saya datang sebagai konsultan, setelah manajemen memanggil karena data keuangan menunjukkan lonjakan biaya operasional, keluhan dari dokter bedah meningkat, dan pasien rawat inap banyak yang menunggu terlalu lama untuk operasi terjadwal.

Direktur medis berkata dengan nada frustrasi, "Kamar operasi kami selalu sibuk, tapi anehnya, revenue tidak meningkat signifikan. Pasien menumpuk, tenaga medis kelelahan, tapi tidak ada perbaikan nyata. Kami butuh perspektif baru."

Saya mulai dengan observasi. Di ruang tunggu, pasien dan keluarga menunggu dengan gelisah. Di ruang transit, perawat terlihat tergesa, dan di kamar operasi—pergantian antar prosedur memakan waktu hingga satu jam. Jadwal operasi sering mundur. Dokter menyalahkan sistem, perawat menyalahkan koordinasi, manajemen menyalahkan SDM.

Terlalu banyak asumsi. Maka saya memutuskan menggunakan Business Model Canvas (BMC) sebagai alat untuk menganalisis operasional kamar operasi—bukan hanya dari aspek biaya, tapi secara menyeluruh: siapa pelanggannya, apa proposisi nilainya, bagaimana alur kegiatannya, dan di mana bottleneck-nya.

Saat saya memetakan sembilan elemen BMC—dari key activities seperti penjadwalan, sterilisasi alat, hingga customer segments seperti pasien elektif dan emergensi—saya temukan akar konflik sebenarnya: sistem penjadwalan yang tidak adaptif terhadap kompleksitas prosedur, tidak ada segmentasi layanan, dan absennya integrasi digital dalam komunikasi antar unit.

Saya presentasikan temuan dalam rapat direksi, memetakan konflik dalam kanvas visual yang mudah dicerna. "Kamar operasi kita tidak hanya tempat tindakan medis. Ia adalah titik pusat dari value chain rumah sakit," saya tekankan. "Jika salah satu blok di BMC tidak sinkron—misalnya key resources seperti SDM, atau channels dalam komunikasi pasien—maka keseluruhan sistem bisa lumpuh.”

Diskusi hangat mengarah ke solusi: redesign alur kerja operasi, implementasi dashboard waktu nyata, segmentasi kasus berdasarkan kompleksitas, hingga model hybrid antara booking dan open slot untuk kasus emergensi.

Hari itu, saya bukan hanya menyusun kanvas, tapi menghubungkan titik-titik cerita—pasien, perawat, dokter, sistem, dan angka-angka. Dan di balik pintu kamar operasi yang dulu penuh konflik, perlahan mulai tumbuh harapan baru: sistem yang lebih manusiawi, efisien, dan berkelanjutan.
